Built To Own™: Two hours to plan the first thing your business stops needing you for.

A live working session with Paul Lange for owners whose business works because they're in it every day. You work on your own business, on paper, and leave with one plan: what you hand over, what good looks like, the words that hand it over, the day you start, and the weekly check that keeps it handed over.

Why it still comes back to you

Your business works. There's a team, clients come back, and it pays. And most days something still lands on your desk that you know someone else should have handled.

It's rarely the people. What's obvious to you was never made explicit to them, so every gap climbs back up to the one person who was always going to fix it. Better hires won't close that gap, and neither will longer hours. Writing down what good looks like, and handing it over properly, will.

If everything escalates to you, you don't own an asset. You own a job.

Two hours, five steps, one plan

Each step is teaching first, then time to write about your own business, in silence. By 9.00am Brisbane time you have five pieces, written by you, that fit together as one plan.

  1. The first 15 minutes

    Three sentences

The decision you make that your team should be making, the problem that keeps coming back, and the thing you should have handed off six months ago. Sixty seconds each. Most owners know every answer and have never seen them written side by side.

  2. SPOT-IT™

    The Carry Map

What you're carrying that someone else should own, where clarity breaks down, and the first thing that would fall over if you stepped away. You finish knowing which handover to start with.

  3. SHIFT-IT™

    The Ownership Standard

What good looks like, in one paragraph and three behaviours anyone can see, so the person taking it on knows what done looks like without asking you.

  4. SCRIPT-IT™

    The Ownership Conversation

Written for one real person: the first sentence you'll say, what you expect, and what you'll do differently as their leader. Paul shows what a softener sounds like, so you can take yours out before you say it.

  5. SPRINT-IT™

    The 30-Day Move

One behaviour, one person, and a day and a time to start. Then what you'll see on day 30 if it worked, and your answer to the obstacle you can already see coming.

  6. STICK-IT™

    The Reinforcement Rhythm

A short weekly slot that checks the standard held: the sign it's holding, the sign it's slipping, and the one thing you'll stop doing that keeps pulling it back to you.

  7. The last 10 minutes

    One plan

All five read back together, checked for gaps, and ready to use the next morning.

Paul Lange

Paul Lange runs it

He started behind a bar. When he arrived at the Victorian in Düsseldorf in the late 1980s, it had six staff and took about 500 Deutschmark a day. When he left, it had a team of 15 to 18 and took around 15,000.

A bar doesn't grow thirtyfold because one person works harder. It grows when the people in it know what good looks like and do it without waiting to be asked. That's what these two hours start.

Since then he's spent nearly four decades building his own businesses, taking five of them through to exit, and going inside the companies his firm invested in to make them work better. He runs the whole workshop himself.

Why 3 December

Most owners plan to hand things over after Christmas, and January arrives with its own fires.

On 3 December you plan your 30-day move, so it runs through the break. The break becomes the test. You're meant to be away, and you'll find out whether what you handed over stays handed over.

Either way, you start January knowing something most owners only guess at: what holds without you, and what still needs work.

How the two hours run

It's a working session, not a webinar. Bring a pen and paper. You'll spend most of the two hours writing about your own business, and your camera can be off while you write. What you write stays on your paper; you choose what, if anything, you post in the chat.

It's recorded, and everyone who books gets the recording afterwards. Come live if you can. The plan gets made in the writing time, and two hours in your diary are easier to protect than two hours you mean to find later.

Who it's for

It's for you if

  • You own or run a business with a team, and the business works.
  • It works because you're in it every day, and decisions keep climbing back up to you.
  • You'd rather leave with something written for your own business than a page of notes.

Who should stay away

Don't come if you haven't got a team. Don't come for motivation; there won't be any. And don't come expecting me to tell you what's wrong with your business. You'll find it yourself, on paper, in the first half hour.

If your situation is bigger than a workshop, write to us at [email protected] before you book. Paul also works with a small number of owners one to one, and he'll tell you honestly which fits.

Questions

What can two hours change?
On their own, not much. What changes your business is the conversation you have the following week and the 30 days after it. The two hours make sure that conversation is written, the person is chosen, and the start is booked. That's the part where most good intentions stall.
Is there a pitch at the end?
In the last few minutes, Paul tells you about BUILD-IT™: six live weekly sessions from Thursday 14 January 2027, for anyone who wants help putting the plan in place. Because you came, your USD 100 comes off BUILD-IT's price if you join by 9.00am Brisbane time on Tuesday 12 January. You leave with your plan either way.
What if I can't make it live?
You still get the recording. Everyone who books receives it after the workshop, so you can work through the five steps in your own time.
What time is it where I am?
7.00am to 9.00am Brisbane time on Thursday 3 December, which is 8.00am to 10.00am in Sydney and Melbourne. In the Americas and Europe it's Wednesday 2 December: 4.00pm to 6.00pm in New York, 1.00pm to 3.00pm in Los Angeles, 9.00pm to 11.00pm in London, and 10.00pm to midnight in Berlin.
What do I need?
A pen, paper, and two hours where nobody can reach you. There's nothing to prepare. If you'd like a head start, notice what lands on your desk this week that someone else could have handled.
Who sees the recording?
Only the people who booked this workshop.
Do I need to have come on 29 October?
No. If you came, you've already built a Carry Map, and you'll build it faster this time. If you didn't, the workshop starts from the beginning.
